From using AI to impact from AI: the decisions now on the table

98% of companies are at least experimenting with AI. Only 4% generate substantial value from it, and 74% have yet to see tangible value (BCG, 2024). The difference rarely lies in the technology, but in the decisions executive teams take, and in their order. This path shows which decisions these are, who takes them and what helps.

Three insights before you decide

  1. 1

"We are doing AI" is not enough.

98% of companies are at least experimenting with AI. But only about a quarter have developed an AI strategy and built the capabilities to implement it. What matters is not whether, but what for.

  2. 2

    Measure success where it counts.

Only 4% generate substantial value from AI, a further 22% see first impact, 74% none that is tangible. Invest where the benefit shows in business figures. An initiative just for learning often creates more risk and resistance than benefit.

    To step 2 ↓
  3. 3

AI is a business topic first, not an IT topic.

Successful companies put 10% of their resources into algorithms, 20% into technology and data, and 70% into people and processes. So we do not start with technology, but with your strengths and weaknesses, your goals and where you see your company in three to five years.

Five questions executive teams should be able to answer

No form, no score, nothing is stored. Answer the questions for yourself.

  1. Can you say in one sentence where your company should be in three to five years, and what AI contributes to that?Step 1
  2. Do you know which AI tools your employees use with company data today?Step 1
  3. Who in your company is responsible for AI risk, by name?Step 1
  4. Which two processes would AI change the most, and what would that be worth in francs?Step 2
  5. How would you know in twelve months that your use of AI has paid off?Step 4

Where an answer does not come straight away, that is your starting point. In our conversations, many executive teams find this for at least two of the questions.

Five steps, each with clear responsibility

The path follows our playbook "Growth through AI". At every step a free route remains open. Our services start where a team needs to agree and decide. The report to the board in step 4 opens the next round.

    Where you stand

    Where do we really stand?

    Who
    Board and CEO
    Decision
Whether, and how seriously, the company engages with AI.
    Insight
Using AI is not yet a strategy. Most companies use AI, often without rules.
  2. 1
    Step 1

    Vision and strategy

Why AI, and what role does it play for us?

    Who
    Board and executive team
    Decision
The role of AI in the business model, the framework for its use and responsibility for AI risk.
    Insight
AI is a business topic first, not an IT topic. Waiting is a decision too, and it needs the board’s and management’s own understanding.

  3. 2
    Step 2

    Goals, planning, funding

    What exactly should AI improve?

    Who
    Executive team and unit heads
    Decision
Two to three measurable goals, the prioritised initiatives, budget and stop criteria.
    Insight
Measure success where it counts. Invest where the benefit shows in business figures, not just for learning.

    Step 3

    Implementation, testing, scaling

How do we get from pilot to impact?

    Who
Unit heads and IT, backed by the executive team
    Decision
Which pilots start, whether a pilot is scaled or stopped, and which guardrails apply in operation.
    Insight
The potential is real: Lighthouse sites raise labour productivity by 40% on average (WEF/McKinsey, 2025). But scaling is 20% technology and 80% culture.

    Step 4

    Proving impact

Has it paid off, and what comes next?

    Who
Unit heads and executive team, reporting to the board
    Decision
What is continued, expanded or ended, and which goals apply for the next round.
    Insight
Value only arises when it is measured and reviewed regularly. The 26% of companies creating value with AI grow revenue 50% faster than the average (BCG, 2024).
    In the playbook
    Quarterly Growth Review (p. 34)
