Growth through AI: The Executive Playbook

Value from AI only arises when strategy, execution and adoption come together. If one is missing, the value is zero. The playbook shows how executive teams move AI from scattered experiments to measurable P&L impact, with clear goals, four decision gates and lean governance.

Key points

Five insights from the guide

  1. 1

    Value = Strategy × Execution × Adoption

If one factor is zero, the value is zero. Strategy without execution stays PowerPoint innovation, execution without strategy ends in pilot purgatory, execution without adoption creates expensive tools nobody uses.

  2. 2

    Waiting has a price

Full adopters can gain around 20 % productivity by 2028, non-adopters only about 1.5 %. By 2030 the gap widens to around 35 percentage points, because the leaders have built data foundations and organisation.

  3. 3

    Define success before you spend

Every initiative is measured on four dimensions: hard value, velocity, adoption and risk reduction. If you cannot measure it, do not build it. Every initiative has stop criteria.

  4. 4

Four decision gates instead of "maybe"

Commit, Prioritise, Prove, Scale: at each gate the default answer is "stop" until evidence proves otherwise. Stopping a weak project early is often the highest-ROI decision.

  5. 5

    Lean governance as an accelerator

Clear red lines from day one: no use of your data to train public models, a human in the loop for sensitive outputs, role-based access and a traffic-light data classification.

Who it is for
  • Executive teams and boards of SMEs (around 50 to 1,000 employees)
  • Leadership teams who want to move beyond first experiments
  • Anyone who wants to steer AI investment like capital allocation

Frequently asked questions

Why do so many AI pilots fail?

Rarely because of the technology, mostly because of vague goals. Without measurable success and stop criteria defined before the start, you are not investing, you are experimenting.

Impact Sprint or enterprise scale?

The Impact Sprint (Route A) fits if you want to prove value quickly with a focused use case. Enterprise scale (Route B) fits when several initiatives, complex systems or strict compliance come together.

Who is the playbook written for?

For SME executives, not data scientists. It is a business guide and a capital allocation framework, not a technical manual.
